Designing future-proof energy strategies and operating models for companies in the energy and utilities sector

Energy companies operate in an environment defined by market volatility, political uncertainty, regulatory complexity and shifting value pools. Long-term success increasingly depends on the ability to define strategy under uncertainty – anticipating market trends, building future scenarios, understanding their implications and identifying robust strategic moves.

We support clients as they navigate this uncertainty, translating strategic choices into operating models that are resilient across market cycles. Our work combines scenario-based strategy development with the redesign of operating models, aligning commercial and technical decision-making within regulatory constraints. It includes portfolio steering across development, generation, grids, trading, supply and customer-facing activities, as well as governance models that balance flexibility with control. Strategic ambition is stress-tested against alternative future developments and translated into concrete priorities and investment paths.

We focus on translating strategic ambition into execution and practical operating structures. With this in mind, we help organizations clarify roles and interfaces and establish steering logic that increases speed and clarifies accountability. Business models evolve as part of this process, shifting from asset-focused structures toward service-based and platform-oriented approaches where appropriate. This ensures that strategic intent is embedded in day-to-day decisions.

In practice, this includes building process congruency between sales, trading and planning functions in dynamic markets. We support our clients as they transition from conventional to renewable portfolios and develop repowering or life-extension strategies under uncertain market and regulatory conditions.

The result is a robust strategy and a grounded operating model: one that supports resilient value creation, enables selective growth and performs under pressure. Clients gain clearer priorities and faster decisions, supported by structures that scale with increasing complexity rather than breaking under it.

How we helped other clients

Asset strategy for a conventional power plant in the context of Germany's energy transition

We supported the owner of a conventional power plant in defining a viable future asset strategy in the context of Germany's energy transition and increasing regulatory and market uncertainty. Our aim was to create clarity on the economic feasibility of alternative pathways while balancing risk and value preservation.

Our work focused on a structured evaluation of strategic options, including continued operation, decommissioning, fuel switch and sale. We defined a comprehensive option space and assessed each option across multiple market scenarios, each reflecting different assumptions on power prices, CO2 costs, fuel availability and demand. A detailed cost structure review enabled us to identify and quantify no-regret measures and cost levers.

The result was a transparent comparison of eight strategic options across eight scenarios, providing a robust decision basis and a clear understanding of earnings potential, risks and value implications under different future market conditions.

Risk assessment and target operating model for cross-departmental process congruency for a regional utility

We supported a regional utility facing significant financial losses driven by insufficient cross-departmental collaboration and outdated, error-prone demand forecasting processes across planning, sales and trading. Our aim was to reduce earnings volatility and improve risk transparency by strengthening the utility's analytical capabilities and organizational alignment.

Our work focused on developing an optimized target operating model with an integrated profitability and risk assessment model that combines demand and trading forecasts with market price dynamics across multiple price and demand scenarios. We quantified contribution margin at risk and identified the key drivers of risk exposure under different scenario assumptions. A structured, use case-based approach was applied to realign processes across the sales, trading and planning departments, defining ten concrete use cases and targeted mitigation measures.

The result was a scenario-based profitability model and a revised operating model with a set of actionable mitigation strategies for cross-departmental collaboration. This enabled the client to manage risk exposure more effectively and stabilize financial performance.
